IT Strategy & Consulting

Kornspire provides IT strategy and technology consulting: system and architecture assessment, integration strategy, build-versus-buy analysis, technology roadmaps and vendor-neutral advice.

The problem

Decisions that keep being deferred because nobody owns the whole picture

Technology decisions stall when every option is argued from a partial view: the team closest to the code sees the debt, the vendor sees a licence, finance sees the invoice, and nobody has written down what the systems actually do. Deferral itself becomes a decision, and the cost accumulates quietly.

Signals you have this problem

  • No current, trustworthy inventory of systems, integrations and data flows
  • Build-versus-buy debates that recur without resolution
  • Infrastructure or licence spend growing faster than the business
  • Key-person risk: one or two people understand how everything fits together

Our approach

Assess, then sequence by risk and value

We inventory what exists — systems, integrations, data flows, costs, contracts and dependencies — and assess it against the outcomes you are trying to reach. The output is a sequenced roadmap in which each item names its business reason, its dependency, its rough effort band and the risk of doing nothing. It is written to be executable by your team, whether or not we do the work.

Systems and architecture assessment

Current-state inventory, integration and data-flow mapping, technical-debt register and key-person risk identification.

System analysis and integration strategy

Where the boundaries between systems should sit, which system owns which data, and how integration should be implemented and monitored.

Build, buy or configure analysis

Total-cost comparison over a realistic horizon, including switching cost, data portability and the cost of the workarounds each option forces.

Technology roadmap

A sequenced plan with dependencies, effort bands, decision points and the consequence of deferral stated for each item.

Cost and licence review

Cloud and licence spend analysis, unused capacity, overlapping tools and consolidation opportunities.

Due diligence and second opinion

Independent technical review of a platform, a vendor proposal or an acquisition target, with the findings ranked by materiality.

Outcomes

What changes for you

  • A written current-state picture that all stakeholders can argue from
  • Decisions taken with total cost and switching cost visible
  • A plan sequenced by risk and value rather than by enthusiasm
  • Reduced dependence on any single person's undocumented knowledge

Deliverables

What you receive

  • Current-state systems and integration map
  • Technical-debt and risk register with severity ratings
  • Build-buy-configure analysis for each material decision
  • Sequenced roadmap with effort bands and dependencies
  • Cost review with consolidation opportunities
  • Executive summary written for non-technical readers

Evidence

What you can check before you call

The standards below are how we deliver it strategy & consulting — published so you can hold us to them. A fixed-scope assessment is the lowest-risk way to see them applied to your own work.

  • Engineering playbook

Why new client projects in India default to Azure — data residency in the Central India and South India regions among the reasons — and when they should not.

How it runs

The engagement, step by step

  1. 01

    Frame

Agree the business outcomes, the constraints and the questions the engagement must answer. Scope is written down before work starts.

  2. 02

    Assess

Interviews, system and code review, data-flow mapping, cost and contract review. Findings are evidenced, not asserted.

  3. 03

    Analyse

Options with trade-offs, total cost and risk for each material decision, tested against the constraints you named.

  4. 04

    Sequence and hand over

A prioritised roadmap plus a working session with the people who will execute it, so ownership transfers with the document.

Typical engagements

What this looks like in practice

Illustrative shapes of work rather than client stories. We publish client work only with the client's consent and with real figures, so these describe the problem and the approach instead.

Pre-investment technical due diligence

Independent assessment of architecture, code health, security posture, key-person risk and the cost to reach the next stage.

Consolidating an accumulated tool estate

Mapping overlapping tools and licences to the processes they serve, then a consolidation plan with migration order and risk.

Deciding whether to rebuild or remediate

A structured comparison of remediating an existing platform against replacing it, using measured evidence rather than instinct.

Answers

IT Strategy & Consulting: questions

What is IT strategy consulting?

IT strategy consulting is the structured assessment of an organisation's systems, architecture, costs and risks, resulting in a prioritised plan that connects technology decisions to business outcomes.

Will Kornspire recommend work that Kornspire then does?

Sometimes the honest recommendation is work we can do, and sometimes it is not. We state the recommendation, the reasoning and the alternatives — including keeping your current system, hiring internally, or buying a product — so you can judge it. Advisory deliverables are written to be executable by any competent team.

How long does an assessment take?

For a focused question — one platform, one decision — typically two to three weeks. A full estate assessment across many systems and stakeholders usually runs four to six weeks. The scope and the questions to be answered are fixed in writing before the engagement begins.

What do you need from us?

Access to the people who operate the systems, read access to code and infrastructure where relevant, and visibility of contracts and spend. Where access cannot be granted, we record the resulting gap explicitly rather than filling it with assumption.

Considering it strategy & consulting?

Tell us the outcome you need and the constraints you are working inside. You will get a straight answer about whether this is the right service, a smaller one, or none of ours.
